Oatly Go-To-Market Strategy: Bulgaria
Our vision is to establish Oatly as the default oat milk for baristas and plant-based consumers in Bulgaria by leveraging our national footprint and expertise in HORECA and retail sectors.
We already work with a wide network of specialty coffee shops, bakeries, hotels, and premium retailers across the country. Our team has established long-standing relationships with these accounts, built through the distribution of complementary premium products (Matcha, Syrups, Plant-based alternatives). With Oatly added to our portfolio, we will not need to "open doors" — only to educate, activate, and grow.
Our team maintains weekly contact with clients, with Victor and Ognyan personally leading major account meetings.
Foodservice Roll-Out
We consider foodservice the most authentic and natural starting point for Oatly in Bulgaria. Demand is already present — especially in high-end cafés, roaster-led coffee shops, and brunch-focused venues. These locations also influence consumer behavior and product discovery.

Oatly Price
Our minimum sustainable price
Alpro is our primary competitor with strong pricing and promotional presence. They invest in premium shelf placement directly next to dairy milk.
Other plant-based brands are relegated to "healthy foods" zones. This requires careful strategic financial planning for Oatly's market entry.
Regional Pricing Structure
Capital - Sofia Clients
Other Cities (via logistics partners)
Remote / "Visiting Clients" (couriers)
These are primarily gas stations, highway cafés, and isolated locations.
We rely on local courier services (e.g., DHL, Speedy), which significantly increase cost per liter.
Pricing sensitivity varies by geography. Sofia operations are profitable due to in-house logistics.
Costs rise significantly in remote areas.
